Customer-service automation is often sold as a chatbot project. In a distributor, the useful work is behind the conversation: identifying the account, finding the order, checking fulfilment and carrier state, applying policy, and presenting the evidence to the person who owns the response. A fluent answer without those connections is simply a faster way to be wrong.

This composite map focuses on common “where is my order,” “what did I buy last time” and “can I change delivery” requests. It keeps people in the decision loop wherever the request changes a commitment, affects money or depends on missing context.

The workflow as it usually runs

  1. 1A request arrives by email or phone.
  2. 2An agent identifies the customer and works out what they are asking.
  3. 3They search the ERP, CRM, warehouse or carrier portal.
  4. 4They reconstruct the current state from several records.
  5. 5They check whether the requested change is still allowed.
  6. 6They write a response or ask another team for help.
  7. 7They record some of the interaction and move to the next request.

The eight opportunities

1. Classify intent and urgency

Use a small model to label the request: status, product question, delivery change, return, invoice or something else. Extract explicit urgency without treating every use of “urgent” as a priority override. Classification organizes the queue; it does not decide the customer outcome.

2. Identify the customer and relevant record

Match the sender to known contacts, then use order numbers, invoice references and recent history. If several records fit, present them to the agent. Guessing the order behind a request is an avoidable source of confident mistakes.

3. Assemble one operational timeline

Bring order creation, allocation, warehouse events, shipment, carrier updates, invoices and prior service contacts into one ordered view. Each fact should retain its source and timestamp. The agent should not need to reconcile five tabs while the customer waits.

4. Translate system states into customer language

Internal codes such as released, picked or manifested need approved explanations. This is a rules and content problem. A model can help draft the sentence, but the statement about what has actually happened must come from mapped system state.

5. Check policy before offering a change

Cancellation, address changes, returns and credits depend on order stage, customer terms, value and product conditions. Encode the permitted path and required approval. Requests outside policy should arrive at a decision-maker with the relevant facts, not bounce between teams.

6. Draft a response grounded in evidence

Generate a draft using only the retrieved facts and approved policy language. Show the source records beside it. Low-risk status answers can become automatic after accuracy is measured; changes, disputes and uncertain matches should remain a review step.

7. Route cross-team work as a tracked exception

If warehouse, finance or sales must act, create a task with an owner, due time and complete context. Do not forward the customer email into another inbox and lose visibility. Customer service should see the task state and be able to update the customer without asking internally again.

8. Learn from repeat contacts

Track intent, time to first useful answer, transfers, reopenings and correction rate. A rise in “where is my order” may be a notification failure upstream, not a staffing problem. The best service automation sometimes removes the reason customers needed to contact you.

What we would build first

Start with classification and the unified timeline inside the existing support workflow. Let the team use drafts while measuring how often facts or wording are corrected. Automate a narrow status enquiry only after identity, record matching and system-state translation are consistently right.

Do not measure deflection alone

A system can reduce tickets by making it harder to reach a person. Track resolution, correction and repeat-contact rates so the automation is rewarded for solving the request, not hiding it.
